  1. Role scope. Each agent owns one responsibility. A triage agent classifies. A research agent retrieves. A scoring agent evaluates. No overlap.
  2. Routing. Logic decides which agent runs next. This can be AI-driven (orchestrator decides based on context) or deterministic (a forced, predefined sequence).
  3. Context policy. Only relevant state passes between agents. Dumping the full conversation into every handoff is how teams get context drift and runaway token bills.
  4. Recovery. Retries, fallbacks, and human-in-the-loop escalation for when an agent fails or returns low-confidence output.
  5. Synthesis. A final step composes, validates, or formats the combined output before it reaches the user.

Without these five, "multi-agent" becomes expensive prompt chaining.

Decision rule: If splitting work across agents does not produce measurable gains in quality, reliability, or throughput, keep it as one agent. Add complexity only when it earns its place.

How to build a multi-agent workflow in under 10 minutes

We will build a lead qualification workflow as the example. The exact same flow applies to customer support triage, content pipelines, research automation, or any multi-step process.

Step 1: Describe your workflow to Max (2 minutes)

  • Refine instructions. Be specific about what each agent should do, what it should avoid, and what "done" looks like. Vague instructions are where most workflows break.

1. Too many agents, too early. Start with 2 to 3 agents max. The MAST study of 1,642 execution traces found failure rates from 41% to 86.7%, with coordination breakdowns accounting for 36.9% of all failures. Each extra agent adds handoff complexity, latency, and cost. Add agents only when a concrete quality or throughput gap justifies it.

2. Skipping structured inputs and outputs. When agents pass unstructured text, data gets lost or misread. Use typed schemas to define exactly what each agent expects and must return.

If you need a flowchart with more than two decision points, that is where multi-agent starts earning its place. Don't add agents because the architecture diagram looks impressive. Add them because the output measurably improves.
