At its core, a cold email outreach agent needs six pieces working together: a lead source (a list of names, companies, and emails), a personalization step (something true and specific about each lead), and a copywriting layer with compliance rules baked in — word limits, an opt-out line, no spammy phrasing. It also needs a sending mechanism tied to a real mailbox, a reply and bounce detection loop, and an approval gate so nothing goes out unreviewed.

Building this yourself with Claude Code, Codex, or a custom script stack is entirely doable. You will write your own reply classifier (interested, not now, wrong person, bounce, out of office). You will write your own daily-send-cap and suppression logic so you don't email the same person twice. And you will write your own compliance sweep so a banned phrase or a missing opt-out line never slips through. That is real engineering work, and it needs upkeep every time your mailbox provider changes an API or a spam filter gets stricter.

Setup guide

When you click on 'Use This Template' you are taken to the agent canvas where all the skills needed for Cold Email Outreach Agent are already installed, just give them a few seconds to load. By default the required apps, such as sheets & gmail also come attached, all you need to do is connect your account on each.

Step 1: Connect your mailbox

From the Apps tab, connect either Gmail or Outlook. This connection is what the agent uses to create drafts, send approved emails, search for replies, and thread follow-ups on the same conversation.

Step 2: Connect Google Sheets and choose a lead source

Connecting Google Sheets is optional but recommended. It's what keeps a run trackable across conversations. The agent can read leads from a Lead Generator Sheet in its native 16-column format, any other Sheet mapped by header name, an uploaded CSV or XLSX file, a pasted list, or a single lead you describe in chat.

If you skip Sheets entirely, the agent still works from an upload or a pasted list. It just won't write status, replies, or last-touch data back anywhere for you to check later. If you don't already have a list, the Web Lead Extractor template can build one. It doesn't verify emails, though, so treat any addresses it finds as a starting point to confirm, not a guarantee.

Step 3: Confirm the sender profile and answer the one setup question

On first run, the agent reads your connected files and drafts a sender profile: your name, company, offer, proof points, signature, and opt-out line.

It then asks everything else it needs in one batched question: your send mode (draft, send, or Instantly), your personalization mode (build angles from the record for free, or spend one search per lead), your lead source, whether to enable an optional weekday reply check, and your timezone if it isn't obvious.

Review the drafted profile and correct anything that's off before your first real batch goes out.

Step 4: Test with a small batch and review the approval gate

Run a batch of 5 to 10 real leads and watch the agent build packets, write emails, and run its own compliance sweep before showing you anything. You'll see an 8-column preview table (name, company, step, subject, opening line, angle, and source) plus up to five full emails. Nothing sends until you approve, approve some, or ask for revisions.

Step 5: Turn on the weekday auto-check and go live

If you want replies and due follow-ups handled without starting a new conversation every morning, accept the optional weekday check during setup. Each run checks for replies and bounces first, then updates your Sheet and ledgers. It then sends, drafts, or asks about due follow-ups, depending on the mode you chose. This appears as its own conversation under Runs, and you can cancel it from the Schedules page. If your outbound volume grows past what a single mailbox's daily cap supports, this is also the point to enable Instantly: connect an API key and tell the agent to switch send modes.


Common issues

  • Daily cap confusion: the default is 15 sends per day per mailbox with a hard ceiling of 20; if a batch looks smaller than expected, check whether you're near the cap.
  • Instantly staying off: the Instantly tool node ships disabled by default; it only activates once you enable it, connect an API key, and tell the agent to switch send modes.
  • A lead has no email: the agent flags it as skipped rather than guessing an address, since it does not find or verify emails on its own.
  • Sheet not connected: the run still completes from an upload or pasted list, but status, replies, and last-touch columns won't be written anywhere.
  • An email gets skipped twice: the copy sweep checks every draft against a banned-phrase and formatting list; a record that fails the sweep twice in a row is skipped rather than sent with a violation.
